Background
A growth-stage SaaS company was scaling rapidly — hiring 15 to 20 new employees per month across engineering, sales, and customer success. But their onboarding process hadn’t scaled with them.

The challenge
New hires were taking 90 days to reach full productivity, and early turnover was 20% above industry benchmarks. The onboarding experience was inconsistent — each department had its own informal process, and new hires reported feeling lost after their first week. Product knowledge was a particular gap: customer-facing teams couldn’t demo core features confidently until month three. Leadership knew the problem was costing them revenue and retention, but didn’t have the internal L&D capacity to fix it.

Our approach
We designed a blended onboarding curriculum with three phases. Phase one covered the first week — company culture, systems access, and role expectations delivered through a mix of self-paced eLearning and live welcome sessions. Phase two spanned weeks two through four with role-specific interactive modules including simulated product workflows for customer-facing teams. Phase three covered months two and three with on-the-job assignments, coaching check-ins, and scenario-based assessments verifying readiness. We integrated everything with their Docebo LMS and HRIS so enrollment was automatic and progress was tracked from day one.
